What we found

Two trucks, four crews, $1.6M of revenue, and an owner dispatching from his phone at six in the morning. Weekend jobs — the busiest ones — were priced the same as a Tuesday.

What we did

Kept every crew and the owner's dispatcher. Put in online booking with a deposit, repriced weekend and walk-up work, and added a third truck instead of a bigger yard.

What we'd do differently

We waited a year too long on dispatch software. That year cost us two crews' worth of overtime.

A neighborhood kitchen renting out its best customers

What we found

Thirty years on the same corner, a lunch rush nobody could beat, and third-party delivery apps taking roughly a quarter of every ticket that left the door.

What we did

Stood up our own delivery inside three miles, opened a catering line for offices and schools, and left the recipes, the staff, and the sign exactly where they were.

What we'd do differently

We raised menu prices before we fixed throughput. Wrong order. The kitchen took the blame for a decision we made.

What we found

Four hundred inspections a year, all performed by the founder, all scheduled by text. Every agent relationship on Long Island lived in his head and his truck.

What we did

Hired and trained three inspectors with the founder running the training, moved to same-day digital reports, and formalized the agent referral program he had been running on instinct.

What we'd do differently

We rolled out the new report template too fast and quality slipped for a quarter before it got better.
